THE STORY AT A GLANCE

What you need to know

  • Trace retrieval, generation, tools, and validation together.
  • Prefer deliberate metadata collection over unrestricted payload logging.
  • Connect operational evidence to accepted task outcomes.

Follow one task through its dependencies

A slow answer may originate in a search service, a queued model call, a tool retry, or an approval that never reached a reviewer. A dashboard showing only model latency cannot distinguish those causes. Begin with a request identifier that follows the user task across the components involved, including asynchronous work.

OpenTelemetry describes traces as the path of a request through an application, alongside metrics and logs. For an AI workflow, useful spans can represent retrieval, generation, tool execution, and validation. Capture the status and timing of each stage so that an incident reviewer can reconstruct the operational path without guessing from isolated messages.

Collect useful evidence without collecting everything

Prompts and tool responses may contain sensitive business information. Decide which metadata is needed before enabling broad content capture. Model identifiers, prompt versions, source document identifiers, token counts, and failure categories can answer many operational questions without storing complete payloads. Apply access controls and retention rules to the telemetry itself.

When content examples are necessary for debugging, use a controlled sampling and review process. Make redaction testable and document its limits. Avoid placing private content into high-cardinality labels or unrestricted logs, where it can become difficult to find and remove later.

Connect operational traces to product outcomes

Link a trace to the task's accepted result, escalation, or user correction where appropriate. That connection lets a team distinguish a fast wrong answer from a slow correct one. Look for patterns by input type and configuration version, and use those patterns to prioritize investigation. Observability becomes most useful when it helps identify the component or decision that should change, then confirms whether the change improved the experience.
