THE STORY AT A GLANCE

What you need to know

  • Review artifact availability and license terms separately.
  • Evaluate the exact deployment configuration.
  • Include operational ownership in every hosting comparison.

Separate access, rights, and capability

Open model is a convenient phrase covering several different questions. Are weights available? What does the license permit? Are training details, code, or evaluation data available? Can the model perform the intended work? Answering one question does not resolve the others. Procurement and engineering teams should review the actual artifact and its terms rather than relying on a category label.

An internal evaluation should use the deployment the team intends to run. Specify the checkpoint, tokenizer, precision, context settings, and serving software. Measure the tasks that matter, including supported languages, refusal behavior, and structured output reliability. Record known limitations so that a later upgrade can be compared against the same operating requirements.

Plan for the service surrounding the model

Hosting weights makes the organization responsible for the surrounding service. That includes access control, updates, capacity, incident response, and the process for replacing a vulnerable component. It may provide useful control over deployment location and configuration, but those benefits depend on the system actually being operated well.

Kubernetes documents controllers that maintain desired workloads, including Deployments and StatefulSets. Such infrastructure can support a serving architecture; it does not establish model quality or application safety. Keep the availability plan, model evaluation, and data policy as related but separate responsibilities with named owners.

Compare options using a shared workload

Compare a self-operated model and a managed service using the same quality target, expected load, and response time requirements. Include people, idle capacity, monitoring, and recovery work in the cost model. Evaluate what happens when demand changes or a critical maintainer leaves. The most suitable choice is the one the organization can reliably operate for its intended workload, with rights and constraints it understands.
